A customer would ask for a new feature such as an integration needed to make the product work inside its environment. The request then moved through account teams, product managers, prioritization meetings, roadmap debates, QA, release planning, and deployment windows. By the time the answer came back, the customer had often built a workaround or chosen another vendor.
That process felt responsible because every release carried meaningful cost. It created discipline, reduced risk, and helped companies manage complexity in a world where building was slow. It also created a disadvantage if competitors moved faster.
The clock now runs differently.
Companies that understand this are moving R&D closer to customers, closer to the market, and closer to the decisions that determine who wins.
SPEED IS A COMPETITIVE ADVANTAGE
Companies have talked about speed for years: faster releases, faster iteration, faster response to customer needs. The familiar ambition now has a new operating reality.
AI-native development can compress the distance between a customer conversation and a product outcome. Work that once required long planning cycles can now happen in days.
I have seen this firsthand. A customer explains in the afternoon that a capability will only work if it connects to a specific data source or mirrors a required workflow. The team goes back, builds what is needed, validates it, and puts it into production by the next morning. A few years ago, that type of speed would have sounded reckless. Today, it is becoming a competitive requirement.
Yet, speed still requires discipline. The slow, mechanical parts of development are being compressed while human judgment becomes more important, such as deciding what to build, how it should be validated, and who is accountable for the outcome.

This is why R&D has to become more offensive. The function closest to building new capability also must be close enough to customers to recognize when a customer request reveals something bigger than a feature gap. Sometimes a customer request points to a workflow other users will eventually need. Sometimes it exposes a category shift before the market has language for it.
OFFENSE IS A MINDSET
Early in my career, my job was to find ways into computer systems before attackers. That teaches you a certain posture. Move first, look for the opening, and set the terms before someone else does.
For most of software’s history, R&D was built for control. Companies protected the roadmap, product releases, and engineers from interruption. The rationale was that every change carried a high cost.
Today, R&D can shape demand, win customers, and define the market as work moves from idea to product at a faster pace.
A company that can respond to a customer need in a week has a different relationship with the market than a company that takes two quarters to respond. Turning field insight into product capability immediately helps a company learn faster than competitors waiting for formal validation.
Speed becomes a way to understand the market before the market fully explains itself.
CUSTOMERS FEEL THE DIFFERENCE
To the customer, offensive R&D shows up in practical ways. The product fits their environment faster. The company listens with more urgency. Feedback becomes part of the operating model instead of a ritual performed during quarterly business reviews.
Once customers see a team turn a real request into production quality in days, their expectations change. They start looking at every other vendor and asking why the same work still takes a quarter.
The best products now operate inside changing environments and improve through use. The more intelligent the product becomes, the more important customer proximity becomes.
WHAT LEADERS SHOULD DO NOW
Here are four steps to make your R&D more offensive.
1. Move R&D closer to the market. Engineers and product teams should understand the environments their work enters, and the outcomes customers need.
2. Measure cycle time as a strategic metric. How long does it take to turn a real customer need into a working capability?
3. Build systems that allow speed and accountability to coexist. Development time can shrink, and leadership still needs validation, security, review, and operational discipline.
4. Treat customer feedback as intelligence. The market often tells you where it is going before categories, analysts, and competitors do.
For years, R&D maintained what the company had already sold. R&D on offense will help companies learn faster, ship faster, and set the pace for everyone else.
